My 3-Step Framework for Eliminating Bottlenecks

Every growing business has a “busy” phase that quietly turns into a bottleneck problem. Work piles up in the same places, the same names show up on every email thread, and everything urgent seems to wait on one or two people. That isn’t a people problem—it’s a system problem.

Here’s the 3-step framework I use with clients to find and fix bottlenecks quickly:

Step 1: Map the Real Workflow (Not the One on Paper)

Pick one critical flow: lead to cash, onboarding, or fulfillment.
On a whiteboard or doc, answer:

  • Where does this process actually start?

  • What are the exact steps, in order?

  • Who touches it and what do they do?

  • Where does work wait?

You’re looking for “wait states”: approvals, handoffs, and rework loops where tasks sit idle.

Step 2: Identify the Constraint

For each step, ask:

  • Is this step overworked (always backlogged)?

  • Is this step over-involved (one person has to touch everything)?

  • Is this step unclear (people aren’t sure what “done” looks like)?

Your true bottleneck is usually where:

  • Work arrives faster than it leaves.

  • Decisions pile up.

  • Errors send work backward.

Name that specific constraint in one sentence:
“Right now, our biggest bottleneck is __________.”

Step 3: Redesign Around the Bottleneck

You don’t fix bottlenecks by asking people to “work harder.” You fix them by changing the design.

Choose one or more of these moves:

  • Remove: Eliminate non-essential steps and approvals.

  • Route: Move work to someone closer to the information or decision.

  • Standardize: Add a checklist or template so work arrives “complete” the first time.

  • Automate: Use simple tools (rules, forms, AI) to handle routine, repeatable work.

Then commit to a 30-day experiment:

  • One process

  • One constraint

  • One change

  • One metric (cycle time, errors, or on-time completion)

You’ve just turned “we’re always behind” into a testable, fixable system problem.

What Boeing Taught Me About Small Business Efficiency

Years ago, I found myself studying how a company like Boeing manages staggering complexity: thousands of suppliers, millions of parts, and safety stakes that are literally life or death. What struck me wasn’t the scale, it was the discipline. Planes don’t get built because people “try harder.” They get built because the system doesn’t depend on heroics.

Most small businesses, on the other hand, run on heroics. A few key people hold the tribal knowledge, jump in when things break, and personally push work across the finish line. It feels noble, until growth exposes how fragile that really is.

Here are three lessons I took from “big” operations that apply directly to small and mid-sized businesses:

  1. No step exists without a clear owner.
    In strong systems, every step has a name on it. In struggling businesses, everyone is “helping,” which means no one is truly accountable.

  2. They design for handoffs, not just tasks.
    In aviation-scale operations, the moments between steps are engineered: what’s handed off, in what format, with what checks. In small businesses, handoffs are usually a quick email and a “can you take this?” That’s where delays and errors multiply.

  3. They obsess over learning from near-misses.
    Big operations don’t just fix what broke; they study what almost broke. Small businesses often ignore near-misses until they become crises, then blame the person instead of the process.

One of my clients was a classic “heroics” shop: a team of under 50, a great reputation, and a founder who was the bottleneck for almost everything. Projects were profitable on paper but constantly late in reality. We didn’t add headcount. We didn’t buy a giant new system. We:

  • Mapped the real workflow.

  • Clarified step owners.

  • Designed better handoffs.

  • Removed one unnecessary approval layer.

Within a quarter, on-time delivery jumped meaningfully , rework dropped, and the founder finally stopped being cc’d on every issue. The transformation didn’t come from working harder; it came from borrowing “Fortune 500-level” discipline and scaling it down to their size.

That’s the real lesson: you don’t need big-company budgets to use big-company thinking. You need the willingness to treat your business like a system, not a series of emergencies.
